EXPERTISE HUB / TECHNOLOGY STRATEGY

Technology strategy is a set of
decisions, not a document.

The useful question is rarely which technology to adopt. It is what should be built, changed, bought or deliberately left alone, who is accountable for the choice, and what evidence the decision rests on.

WHY THIS MATTERS NOW

The state of play.

Technology now carries a larger share of most organisations’ risk and opportunity than their governance structures assume. Decisions that used to be delegated to a development partner or a single senior engineer, such as platform choices, AI vendors and architecture direction, now shape valuation, cost and the speed at which the business can change.

That raises two questions many leadership teams have not answered explicitly: who owns technology decisions at the executive level, and how are those decisions tested before money is committed? The answers do not always need a full-time CTO, but they do need someone accountable and a way to separate evidence from assertion.

THE QUESTIONS THIS HUB ANSWERS

Start from the decision
in front of you.

01   Do we need a full-time CTO, a fractional one, or senior advice on specific decisions?

02   Which parts of our technology should we build, buy, integrate or leave alone?

03   How do we choose a development partner without handing over control of our product?

04   How do we test a vendor’s or an acquisition target’s technology and AI claims?

05   What should the technology roadmap say, and in what order?

THE OPERATING VIEW

Decide what matters,
then decide who owns it.

Start from the business plan and the few technology decisions that materially affect it. Make ownership explicit: where decisions carry real commercial weight, someone must be accountable for them, whether that is a permanent CTO, a fractional one or a clearly scoped adviser.

Then test decisions before committing to them. Architecture, partners and vendors are all evaluated against evidence: what the technology does today, what it will cost to change, and what it would take to leave. A roadmap is credible when it explains both the sequence and the reasons behind it.

If a significant technology decision is in front of you, the most useful first step is a conversation about the decision itself.
